Last year we found in a meeting room drawer of a client a brand manual from 2009. Hard cover, glossy paper, 140 pages. Inside there were color tables with Pantone codes, typographic rules, examples of "incorrect logo use" with big red Xs over them. A beautiful thing, really. An artifact.
In the meantime the company had changed its color palette three times, opened TikTok, Instagram and a YouTube channel, and no one — and I mean no one — had opened that manual in the last five years. It had become a relic. A statement of intent that the world had made obsolete before the ink had even dried.
Here's what really struck us: that wasn't negligence. It was survival.
When the system becomes a cage
Traditional brands were born in a low-frequency world. Few touchpoints, controlled media, one-way communication. In that context, a rigid manual was smart: it guaranteed consistency in a system where variables were few and predictable.
Today the context has changed radically. A brand lives on dozens of different surfaces every day — an Instagram story, a comment reply, an automated email, packaging, a live event, a collaboration with a creator who has their own aesthetic. If we try to govern all this with a 2009 manual, we don't get consistency: we get paralysis.
The problem isn't that companies have stopped caring about their identity. The problem is that branding as a discipline has evolved, but many organizational systems haven't followed.
There's a pattern we see repeating: organizations build identity systems as if they were designing a cathedral — solid, immovable, designed to last for centuries. But today a brand has to function more like a living organism: it has a recognizable DNA, but it adapts, responds to stimuli, changes shape without losing itself.
Identity as culture, not as style
The most important shift we've observed in organizations that really work isn't about fonts or colors. It's about the answer to a much deeper question: who are we when no one is watching?
The brands that survive the chaos of multiple touchpoints aren't the ones with the most beautiful manual. They're the ones where the people who work inside understand the why of every communication choice, not just the what. They know when to deviate from the rule because they know the spirit. This is organizational culture applied to the brand: not a set of rules, but a system of shared values that generates consistent behaviors even in the absence of instructions.
When a community manager knows how to respond to a social media crisis in a recognizable way without waiting for marketing approval, that's internalized identity. When a salesperson doesn't read from a template but still knows how to position with a client, that's living identity.

That hard cover in the meeting room drawer taught us something we keep carrying with us: a strong identity isn't measured by the thickness of the manual, but by how deeply it has entered people.
